Poor validation costs now include agent retries for every failed build and compute burn during slow pipelines. Main-branch success rates fell to a five-year low of 70.8% versus a 90% benchmark, with AI spend per failed cycle rising. Better-performing teams catch failures earlier by restructuring when and where validation occurs, focusing on agentic inner-loop checks rather than relying mainly on the outer CI gate.
