In polarized environments, authenticity functions as a discipline rather than a personality trait. Leaders fail this test in distinct ways, including when processes are legally defensible yet produce catastrophic human consequences. A layoff system can appear neutral while still reading as cold when it collides with individual stories, creating reputational harm despite legal compliance.
